What is COD-to-prepaid conversion?
COD-to-prepaid conversion is the practice of asking buyers who chose cash on delivery to pay online instead, after the order is placed but before it ships. On WhatsApp it usually appears as a payment link or UPI option sent alongside, or just after, the COD confirmation, sometimes with a small incentive such as waiving a COD handling fee or adding a cashback.
For the seller the goal is certainty. A prepaid order is far less likely to be refused at the door, so it avoids the two-way freight of a return to origin (RTO), removes cash collection and reconciliation with the courier, and brings the money in earlier. For the buyer the switch has to be easy and worth it: one tap, a familiar UPI app and a clear reason to bother.
Template category matters. A plain request to pay for the order may be accepted as utility, but an incentive is an offer, and Meta's guidance says order messages must not include offers, so an incentive-led template is categorised as marketing (₹0.94 in India). Many stores therefore confirm with a utility template and make the prepaid offer as a free-form message once the buyer's tap has opened the 24-hour customer service window, charged at the service rate (₹0.145 since 1 October 2026). Unlike COD confirmation, which only verifies intent, conversion changes how the order is paid.
Key takeaways
- COD-to-prepaid conversion invites cash-on-delivery buyers to pay online after ordering but before the parcel ships.
- Prepaid orders are refused at the door far less often, avoiding two-way RTO freight and cash reconciliation with the courier.
- A plain request to pay may pass as utility; any incentive is an offer, so that template is categorised as marketing.
- Many stores make the offer free-form inside the window the buyer's Confirm tap opened, charged at the service rate.
- When payment lands, switch the courier booking from COD to prepaid so the rider does not ask for cash again.
Why does COD-to-prepaid conversion matter?
On cash-on-delivery orders, every parcel refused at the door costs freight both ways and ties up stock for days, and every delivered one still has to be collected in cash and reconciled with the courier. Moving even a modest share of COD orders to prepaid reduces that exposure on exactly the orders most at risk. WhatsApp is the natural place to ask: the buyer is already confirming the order there, and UPI makes paying a matter of seconds.
How does COD-to-prepaid conversion work?
Pick the moment
The strongest moment is just after the order is confirmed and before packing: intent is fresh and nothing has shipped. Some stores ask once more when the parcel is out for delivery.
Choose the payment path
Send a payment link from your gateway, a UPI intent link, or (for eligible Indian businesses on Meta's Payments API) an order details message with a review-and-pay button. The amount and order number must match the COD order exactly.
Decide the incentive, if any
A waived COD fee, a small cashback or priority dispatch are common. Cost it against RTO and cash-handling savings, and test it: an incentive that mostly reaches buyers who would have paid anyway is just a discount.
Send it in the right container
Without an incentive, the payment prompt can ride on the order's utility messaging. With one, use a marketing template, or send it free-form inside the service window the buyer's Confirm tap opened.
Flip the order when payment lands
When the gateway webhook (or WhatsApp's payment status, with deep integration) confirms payment, mark the order prepaid, change the courier booking from COD to prepaid so the rider does not collect cash, and confirm to the buyer.

Example: A Lucknow chikankari label's test
A Lucknow chikankari label confirms every COD order with a utility template. When a buyer taps Confirm, it sends a free-form message in the window that tap opened: a UPI link for the same amount and an offer to waive the COD handling fee if paid before dispatch. Paid orders flip to prepaid in the order system and on the courier booking automatically. The team runs the offer on half of its orders for a month and compares returns to origin, collection costs and fee waivers against the other half before rolling it out.
Costly mistakes
Common mistakes with COD-to-prepaid conversion
Paying the incentive to people who would have prepaid anyway
Measure against a control group. If the lift over a plain payment link is small, the incentive is mostly a discount on orders you already had.
Putting the offer inside the confirmation template
An incentive in an order-confirmation template makes it mixed content, which Meta categorises as marketing. Keep the confirmation clean and make the offer separately.
Forgetting to update the courier
If the order is paid but the airway bill still says COD, the rider asks for cash again. Change the shipment's payment mode the moment payment succeeds.
A payment page that doesn't match the order
A different amount, a generic checkout or a slow page kills trust. Prefill the exact amount and order number, and prefer a UPI intent that opens the buyer's own app.
Pressuring buyers who want COD
Some buyers choose COD because they do not yet trust paying in advance. Keep the switch optional, keep COD available, and never threaten cancellation.
Best practices for COD-to-prepaid conversion
- Lead with the buyer's benefit (faster dispatch, no cash at the door), not the seller's.
- Send the payment option within minutes of confirmation; conversion falls as the order ages.
- Keep the payment link valid until dispatch, and expire it once the order ships.
- Report prepaid share, RTO rate and incentive cost together; any one alone misleads.
COD-to-Prepaid Conversion FAQs
- Is a prepaid-switch message utility or marketing?
- It depends on the content. A plain request to pay for the order may be accepted as utility, but any incentive (a fee waiver, cashback or discount) is an offer, and Meta categorises templates with offers as marketing.
- Can I make the offer without a marketing template?
- Yes, if the buyer has just replied or tapped a button: the 24-hour customer service window is open and you can send it as a free-form message. In India that is charged at the service rate (₹0.145 since 1 October 2026).
- Which payment option works best?
- In India, UPI is the quickest path for most buyers. A gateway payment link also covers cards and net banking, and eligible businesses can use an order details message so the buyer pays without leaving the chat.
- How do I measure success?
- Compare a group that gets the prepaid option with one that does not: share of orders prepaid, RTO rate and total incentive cost. Conversion alone overstates the benefit if the incentive mostly goes to buyers who would have prepaid anyway.
* Per-message rates for India, ex-GST: marketing, utility and authentication effective 1 July 2026; service messages ₹0.145 since 1 October 2026 (they were ₹0 until 30 September 2026).
